How to pack bag/position straps for comfort?

My SO and I went on a jaunt today with packs (Me Farpoint 40, Them FAR Away) to see what it would be like on our September 3 weeker and I was pretty sore after about an hour and a half. Particularly in the upper back and shoulders.

Aside from building those muscles (which I can’t do in 2 weeks) is there a best practice for weight distribution within the pack itself or proper placement of the pack on my back/position for the chest strap for optimal comfort? Or are there other tips aside from pack lighter?

ETA: Took most of the tips here. Packed a bit lighter (dropped the worst case scenario weight and swapped out some things). Packed heavier weight closer to my back. Watched a fitting video. Tightened the waist strap. Actually used the above the shoulder straps.

It was a world of difference today. 20 minutes longer walk duration. 1:20 min/mile faster. ~ 2miles longer distance. And I feel nothing in my back or shoulders. I could’ve kept going easy. Thanks everyone.
