Does anyone know how to get this to be workable??

We've been using this mix quite a lot here lately and we dread it every no matter what we do it sucks has no workability and doesn't stick when we butter a brick just falls in the holes when we spead and worst of all when it's put on the mud boards the water separates from the mix and pools on top leaving really wet mud on top and super hard mud on the bottom forcing us to shake every board up anytime we use it. Does anyone know what we can do to make it any better???
