1st idea Coups? Like rebelions but the village them selves dont become their own. I dont know what else to add
2nd idea has been said many times but multi race kingdoms. Like certain of a kingdom is human but one of its colonies are elf. Or some citizens and soldiers of the kingdom are elves
3rd idea is prisoners. Like after a kingdom is destroyed and a few people from there survived they would be put to prison and maybe even crime. A man stole gold from another guy and is sentenced to jail for how ever long
