Tips and tricks for improving NPC roleplay to make them more lively and unique?

I can sit down away from the table, thinking of what my NPCs might do or say. When I sit at the table though, a lot of that goes out the window. I feel clunky, and like many of my NPCs have similar personalities.
I know a lot of this comes with practice, but it would be helpful to know what to practice.
