concert / gather question

Often I’ll use invites/callbacks to summon performers and then go do something else for the 5 minutes it takes before they show up, before I blow the “gather” whistle.
Sometimes I’ll forget until 10-15 minutes later.
My question is this. Sometimes when I return to the courtyard the performers are several minutes into their performance. Other times (like, a few times I will return up to an hour after summoning them) they’ll have their full performance time left.
Has anyone else experienced this? Or figured out what governs when the summoned performers begin their performance vs when they wait for me to return?
