How do I stop a pair of second-hand Doc Martens from destroying my Achilles?

I bought these shoes about two years ago but I've never been able to wear them, as the leather buckles in at the back counter, rubbing my achilles raw and making them incredibly painful to walk in after a few minutes.
I tried this advice but it didnt seem to work, Im guessing that advice doesnt work for this type of boot.
